Sample answer
I had a key holder who was strong with the team and soft on standards — late opens, skipped recovery, and the floor paid for it. I did not wait for a write-up pile. I pulled them off the floor, named the specific dates and what it cost the open, and said the role requires a leader who sets the bar, not someone the team covers for. We set a short runway: on-time opens, a clean close checklist, and me checking both for two weeks. When it did not stick, I coached them out of the key — kept them as an associate where they could still win, and put the key on someone who would own it. Coaching out a leader is not a surprise firing. It is a clear bar, a fair chance, and a decision when the building needs better.
